Here’s a concrete example. A payments risk team at a marketplace used an off‑the‑shelf model plus a few rules. They refused to set a clear auto‑approve or auto‑block boundary. Everything borderline went to manual review. Slack screamed all day. Support was angry. Finance pushed for stricter rules. Leadership asked for more dashboards. No one owned the call.

We changed three things. We wrote a loss function that priced false positives higher for loyal customers than for throwaway accounts. We pre‑committed to an auto‑approve band and an auto‑block band, and we narrowed the “review” middle. We assigned one person on‑call with the authority to stop automation when drift or latency crossed a line. Work calmed down. Revenue stopped seesawing. The team started making decisions instead of decorating them.

They prefer being consistently slightly wrong to being randomly indecisive.

AI is not your moat. Judgment is. Judgment looks like a signed loss function, named owners, and thresholds you’re willing to defend in public. If you won’t publish those, you’re a tool operator dressed up as an analyst.
