AI is deleting analyst tasks in real time. Not someday. Now. If your value is running tools, you’re exposed.

Here’s what is already gone or going fast in most teams:

  • Writing routine SQL to pull the same slices every day.
  • Joining and cleaning data for daily or weekly refreshes.
  • Deduping alerts, clustering near-duplicates, and tagging tickets.
  • Building one-off dashboards, pivot tables, and vanity charts.
  • Drafting incident timelines from logs and chat threads.
  • First-pass triage: “what bucket is this, which runbook, which queue?”
  • Weekly rollups, status emails, and lightweight RCA outlines.
  • Updating playbooks with the last 10% of steps the team never wrote down.

If your week is mostly that list, AI is already eating your desk. The safer skill is judgment: set thresholds, own the trade-offs, and know exactly when to escalate.

A real example. Last winter a payments risk team I worked with had a nightly chargeback review ritual. Analysts exported CSVs, joined three tables by hand, eyeballed patterns, wrote a summary, and pushed cases to ops. It took most of the morning. The queue kept growing.

We replaced the ritual with a small system and hard cutoffs. The pipeline scored transactions with a simple model and a few hard rules. An LLM summarized evidence only for the gray-area band. Anything above the high-risk line auto-escalated to block. Below the low-risk line auto-passed. The gray band went to two senior analysts with a one-page context pack.

The daily slog vanished. The seniors made calls on the edge. Everyone else stopped babysitting spreadsheets. Nobody missed the dashboards.

You don’t need a platform. You need a minimum viable system that decides and leaves a trail:

1) Ingest with guardrails

  • Pull the same inputs the same way, on a timer.
  • Fail loud if schema, freshness, or row counts drift. No silent partials.

2) Baseline scoring

  • Start with a dumb model or rules that are easy to reason about.
  • Add an LLM where natural language helps: clustering, summarizing, extracting reasons.

3) Hard thresholds

  • Define three bands: auto-approve, auto-deny, human-review.
  • Publish the cutoffs and the target error rates. No secret overrides.

4) Action, not alerts

  • Auto-act in the two deterministic bands. Don’t send “FYI”.
  • For the gray band, attach a one-page brief: inputs, scores, top features, suggested decision, and a link to escalate.

5) Single owner for escalation

  • Name a human with clear decision rights and an SLA.
  • If they’re out, name their backup. Not a Slack channel. A person.

6) Audit log and rollback

  • Log input, score, decision, rationale, and who touched it.
  • Keep a simple kill switch and a last-known-good config.

7) Outcome feedback

  • Capture the actual outcome and feed it back to tuning weekly.
  • Track drift and hit rates. Change thresholds deliberately, not by mood.

That’s it. No big program. No change committee theater. A small system that makes calls, shows its work, and routes edge cases to a decider.

The uncomfortable trade-off you must face: pick an error you will live with. Do you accept more false positives to cut fraud and annoy good customers, or more false negatives to protect conversion and eat losses? You cannot “optimize both.” You must assign a price to each error and set thresholds accordingly. If you refuse, AI will still make a choice—just not the one you control.

What strong teams do differently:

  • They productize decisions, not dashboards. Every signal has authority or it is removed.
  • They pre-commit thresholds with finance and legal, and publish the error budget.
  • They bias for auto-action in obvious bands and keep the gray band small.
  • They assign one escalation owner per decision and measure their queue and speed.
  • They write short, living runbooks tied to thresholds, not encyclopedias nobody reads.
  • They run weekly post-hoc reviews on outcomes, not on charts. They move cutoffs.
  • They kill work that no longer changes a decision.

What average teams do:

  • They keep “monitoring” dashboards that never trigger action.
  • They route everything to a shared inbox and call it triage.
  • They let LLMs write shiny summaries while nobody owns a cutoff.
  • They measure volume, not cost of error. They argue anecdotes, not prices.
  • They celebrate tooling upgrades and ship zero authority to the signal.

If you lead analysts, stop buying more tools to decorate the same bottleneck. Use AI to compress the middle: automate collection, cleaning, first classification, and the first call in the clear bands. Spend human time on thresholds, escalations, and post-hoc price checks. That’s the actual work. It is smaller than your current org chart.

If you’re an analyst, stop competing with the model on speed or formatting. Compete on willingness to set a line, defend it, and adjust it when reality hits you in the mouth. That is judgment. That is scarce.

Here’s the test: can you name—right now—the auto-approve cutoff, the auto-deny cutoff, the owner of the gray band, the acceptable miss-rate, and the rollback plan for your top decision? If not, AI won’t just assist your job. It will take it.

Pick a side: will you give your signals authority with explicit thresholds and live with the error rate, or will you keep feeding dashboards and let someone else make the call?
